AI on top of SAP and your ERP: where the decision actually happens

An ERP records what was planned and what was consumed. It was never designed to decide what to do when a machine slows down at ten in the morning. This page explains how an AI decision layer works with SAP, Oracle, Infor or Dynamics, what it reads, what it writes back, and what has to stay under human control.

Short answer

AI does not replace the ERP. It sits above it as a decision layer: it reads orders, materials and routings from the ERP, reads real machine state from PLC, SCADA and MES, works out what the plan should become, and writes the approved change back into the ERP. The ERP stays the system of record. The AI supplies the decision the ERP cannot make on its own.

This describes how these systems are commonly configured as of 2026. ERP landscapes differ widely between plants, so treat it as a starting point for your own assessment rather than a verdict on any product.

What the decision layer reads and writes

Reads from the ERP

Open orders, due dates, bills of materials, routings, stock levels and purchase lead times.

Reads from the shop floor

Machine state, real cycle times, alarms and quality events from PLC, SCADA and MES.

Decides in between

Checks whether the current plan is still feasible against real capacity, and builds the alternative when it is not.

Writes back, once approved

Revised sequence, moved work orders and maintenance windows go back into the ERP and MES with a trace of why.

A realistic integration, step by step

Read-only first

The first connection only reads. Nothing in the ERP changes while the model is being validated against your history.

Replay past disruptions

Take the days the plan had to be rebuilt by hand and compare what the model would have proposed.

Propose, do not apply

Go live in advisory mode: proposals reach the planner, who accepts or rejects them. Trust is built on real cases.

Write back with sign-off

Only then enable write-back, scoped to specific order types and always behind an approval with a full audit trail.

Common questions

Does AI replace SAP or our ERP?
No. The ERP remains the system of record for orders, stock and costs. The AI layer adds the short-horizon decision the ERP was never built to make, and writes approved changes back into it.
Do we need to upgrade the ERP first?
Usually not. Integration happens through the interfaces the ERP already exposes, so an older release is rarely a blocker. What matters more is whether shop-floor data is accessible at all.
Can it change orders without us knowing?
No. Write-back is off until you enable it, it is limited to the order types you choose, and every applied change carries the reason and the person who approved it.
What about plants with more than one ERP?
It is common after acquisitions. The decision layer reads from each system separately and reasons on the combined picture, which is often the first time a group sees one consistent view.
How long does an integration take?
The technical connection is usually the short part. The time goes into agreeing which data is authoritative and which decisions the plant is willing to delegate, which is a people question more than a software one.
